You opened the pilot. It trades well. Now forty locations have to reproduce it, most of them with different footprints, different contractors and nobody from the design team in the room. The format manual is the document that makes that possible, and the quality of that document is the difference between a chain and forty variations on a theme.

What goes into a format manual
Zoning principles and how to apply them to a footprint that is not the pilot's. Fixture drawings with module dimensions and tolerances. Material and finish specifications with named suppliers and article numbers. Lighting schemes per zone with product codes. Signage and in-store communication systems, with the rules for what may be changed locally and what may not. Colour, typography and brand application. Floor and ceiling standards. And a set of worked examples showing the format applied to small, medium and large stores. We typically deliver it in three to six months after the pilot store trades, because you want it written from a store that has been open, not from a rendering.
The part most manuals get wrong
Most format manuals describe the ideal store. The useful ones describe the decisions. When a location is two hundred square metres short, when the ceiling is too low for the standard fixture, when the local supplier cannot deliver the specified laminate, someone has to make a call. A good manual tells that person which parts of the format carry the brand and must survive, and which parts are negotiable. Without that hierarchy, every deviation becomes a phone call to head office, or worse, an unrecorded local decision that quietly becomes the new standard
